Level 4: Intelligent. Data systems automatically flag quality issues. Data lineage is transparent. Sensitive data is protected automatically. The data infrastructure itself uses AI to optimize. Few organizations reach this level, but those that do have outsized AI success.
Most companies trying to deploy AI are at Level 1 or 2 and expecting Level 3 results. The gap between capability and expectation is where frustration lives.
Starting the Journey
If you're assessing where your organization stands, ask your data team:
"Can we connect customer data to transaction data to product data without manual work?" If the answer is "not easily," you have an integration problem.
"What's the latency? How old is the data available to our AI systems?" If it's days or weeks, you're building systems for historical decisions, not current ones.
"What percentage of our data is consistent with agreed-upon definitions?" If it's below 80%, inconsistency is your limiting factor.
"Who is accountable for data quality, and what are they measured on?" If nobody is accountable or if they're measured on volume instead of quality, data problems will persist.
"Can we explain why predictions failed?" If you can't trace predictions back to the data that drove them, you can't improve.
The Realistic Timeline
